The application engineer defines what the machine must do. The sales rep prices it. The dealer presents it. If they work on different versions, the customer gets a machine that cannot do the job.

Who touches the CNC quote and what goes wrong at each step
A CNC sale is not a product sale. It is an application sale that passes through three roles before the customer sees a price.

Application engineer
Translates the customer's part, material, tolerance, and cycle time into a machine specification: spindle type, axis count, travel envelope, control requirements. If this specification is a verbal summary or an internal email, the next person translates it again. Each translation introduces risk.

Commercial sales rep
Takes the specification and builds the quote: base machine, options, accessories, automation, service, and the price. The rep sees the price list but not always the application constraints. Through-spindle coolant, chip conveyor, and probing cycles may be options the rep does not know are required for this application.

Dealer or distributor
Presents the quote to the buyer. The dealer may carry multiple machine brands and does not have the same product depth as the OEM. If the dealer adjusts a configuration to match a competitor's price, the adjustment may break a technical dependency the OEM defined. The OEM finds out at order review.
Three mistakes that cost more than a slow quote
The machine arrives and cannot do the application
A slow quote loses an opportunity. A wrong configuration loses a customer and the margin on the rework. These three errors show up after delivery, not on the document.
Spindle sized for the price, not the cut
The customer machines hardened steel or titanium. The quoted spindle was selected because it fits the budget, not because it delivers the torque the application needs. The machine ships. The first production run stalls. Engineering knew the constraint. The quote tool did not enforce it.
Control generation and automation interface out of sync
The control was updated for the current model series. The robotic loader interface still references the previous generation. The machine and the automation cell arrive at the customer's floor, and the integration fails. The cost falls on the OEM's service team, not on the price of the machine.
Options the buyer assumed were included
Through-spindle coolant, chip management, probing cycles, tool measurement, and part-catcher are all options on most CNC platforms. The buyer's production engineer assumed they were standard. The difference surfaces at order review, after the price was used to justify the capital expenditure internally.
Who owns what
Application knowledge stays with people. Configuration rules stay in CPQ. Production stays in ERP.
CPQ does not replace your application engineers, your CAM team, or your MES. It holds the rules they define so sales and dealers apply them without calling back every time.

Does CPQ replace our application engineers?
No. Application engineering, deciding whether the machine can hold tolerance on this material at this cycle time, stays with your technical team. CPQ carries the commercial layer: which spindle/axis/control combinations are valid on this machine family, which automation interfaces are compatible, and what the full price is including accessories and service. Your application engineers define those rules once. CPQ applies them on every quote so they do not answer the same compatibility question repeatedly.
We have dealers who configure and quote on our behalf. Does that work?
Yes, and this is where CPQ changes the dynamic. Dealers can work in the same environment with their own pricing and document templates, or with a subset of the option catalogue you make available. The combination rules, control dependencies, and exclusions remain consistent regardless of who is quoting. If a dealer adjusts a configuration to match a competitor's price, CPQ prevents the adjustment from breaking a technical dependency. The OEM does not find out at order review.
Our machines are heavily customised. Every quote is different. Is this relevant?
CPQ earns its place where repeatable decisions exist, even in predominantly custom businesses. Machine family, axis count, spindle type, control variant, and the automation and accessory catalogue are usually consistent across deals. CPQ handles that repeatable layer. Genuinely one-off structural modifications, special spindle orders, and bespoke fixturing still go through your engineering process. The gain is that standard configurations stop consuming your application team's time, leaving capacity for the genuinely custom work.
How does CPQ handle regional control variants and safety certifications?
Regional requirements become conditions in the configuration. A North American destination shows different control options and safety certifications than a European or Asian one. The rep or dealer selects the destination market early. CPQ adjusts the available option list accordingly. This is not automated compliance sign-off: that still sits with your regulatory team.
Does CPQ replace ERP, MES, or our CAM system?
No. ERP and MES remain the systems of record for manufacturing orders, tooling lists, scheduling, and delivery. CAM handles toolpath programming. When a CPQ configuration is accepted, it can be handed to production without re-entry. That handoff is set up during deployment. CPQ does not become the factory system or the programming tool.
What about trade-in valuations on the customer's existing machine?
Trade-in values are not a CPQ function by default. They can be included as a line on the quote if your pricing model has defined rules for it. If trade-in valuation is case-by-case, it is noted on the document and handled outside CPQ. This is the same as today, except the rest of the configuration and price are already validated.
We sell mostly standard machines off a catalogue. Do we need CPQ?
If the catalogue machine ships as listed, with no application-dependent options, and your dealer network quotes from a fixed price list, catalogue plus ERP may be enough. CPQ adds value when options change the price, when combinations can be invalid, or when dealers need guided configuration to avoid errors the OEM has to fix later.
