What is a Configurator?

A configurator is software that guides someone through valid product choices: options, constraints, and dependencies encoded as rules so only buildable combinations can be selected. The same logic can power a website, a sales conversation, or an engineering workflow. It sits upstream of pricing, quoting, and production: its job is to produce a validated configuration, not to run the full quote-to-cash process.

In this guide, “configurator” refers to software for configuring products or solutions, not configuration utilities used to set up software or IT systems.

Gartner describes composable product configurators as software that supports complex products with customer-selectable options and features, rules that govern available choices, and dynamic experiences where reps or end customers select those options. The software integrates with quoting, ordering, or self-service commerce.

How a configurator works

At a high level, most rule-based product configurators follow the same basic pattern.

Rules in, valid configuration out

Product experts model which options exist, which combinations are allowed, and which choices depend on earlier selections. At runtime the configurator applies those rules on every click: incompatible options disappear or are blocked, required choices are enforced, and the output is a structured configuration (often a BOM or line-item list) that downstream systems can consume without re-keying.

What belongs in the configurator layer

  • Constraint logic: Mutual exclusions, dependencies, defaults, and required options for the product family you sell.
  • Guided selection: A flow that matches how buyers or reps think about the product, not how the ERP catalogue is sorted.
  • Validated output: A configuration record that engineering and operations can trust before an order is placed.
  • Channel-ready delivery: The same rule set exposed on the web, in a rep tool, or in engineering, depending on audience.

Types of configurators

“Configurator” is the underlying class of software. Product configurator, sales configurator, engineering configurator, and visual configurator describe what is being configured, who uses it, or how the configuration is presented, not mutually exclusive boxes. One system can be several types at once.

  • Product configurator: Software for configuring a product from valid options, components, dimensions, features, and rules, used by customers, sales teams, dealers, or engineers depending on the project.
  • Sales configurator: Configuration in a sales context: guided selling, speed, and handoff to CRM or CPQ during the sales process.
  • Engineering configurator: Configuration oriented toward technical design and outputs such as BOMs, calculations, drawings, specifications, or CAD parameters. The underlying product logic may also be shared with sales configuration.
  • Visual configurator: Configuration with interactive 2D or 3D feedback so users see the result, not only option codes.

Forrester notes that CPQ and e-commerce stacks increasingly share configuration rules and pricing logic so sellers, partners, and direct buyers can configure in omnichannel journeys, including 3D visualization for industrial and manufacturing products.

What we have learned from implementing configurators

Based on roughly 100 CPQ and configuration projects Martin Johansen has participated in over the past six years, one pattern is particularly consistent: the difficult part is rarely the configurator interface. The harder task is turning product knowledge spread across ERP, Excel, documentation, and experienced employees into maintainable product logic. Successful projects start with product modelling and clear rule ownership, not with polishing the UI first.

When you need a configurator

A configurator pays off when manual selection cannot keep up with product complexity.

  • Many interdependent options (size, power, materials, accessories) where invalid combinations are common without software guardrails.
  • Repeatable custom products: configure-to-order or engineer-to-order lines where every quote is technically unique but rule-bound.
  • Multiple sales channels (direct, dealers, web) that must share one definition of “valid product”.
  • Frequent engineering rework because sales quoted combinations that production cannot build.

What a configurator does not do

A configurator does not necessarily calculate final selling price, generate a signed quote, manage sales opportunities, or create production orders. Those capabilities may live in CPQ, CRM, ERP, or other connected systems. The configurator's job is to produce a valid configuration; adjacent systems handle commercial and fulfilment workflow.

A concrete flow shows how rules replace tribal knowledge:

    The user works through: flow requirement → installation environment → motor → voltage → material → accessories.

    Outdoor installation → requires weatherproof enclosure. High flow → excludes smallest motor. 400 V → limits available motor variants.

    The configurator outputs a complete, rule-checked configuration (specification and/or BOM lines).

    Pricing and quotes may continue in CPQ; fulfilment data may flow to ERP, without re-keying the configuration.

Frequently asked questions about configurators

What is a configurator in software?

A visual configurator updates a 2D or 3D representation as options change. It helps buyers confirm aesthetics and fit, especially when option codes are hard to interpret from text alone.
